Clarity is kindness: How Sanford & Associates built a more accountable and empowered firm

At Sanford & Associates, everything begins with relationships—between team members, with clients, and with the work itself. It’s a firm that balances technical excellence with deep care, all underpinned by a belief that clarity is one of the most valuable things you can offer.

A boutique firm with a bold vision

Founded in 1997, Sanford & Associates is a boutique tax and accounting firm based in Springfield, Missouri (Osage Nation). Serving a mix of local clients across rural Missouri and national clients referred from across the country, the firm offers services in tax, accounting, payroll, financial planning, and new business and acquisition support.

Over the last few years, Sanford has shifted away from a volume-based model to a more holistic, unit-based approach, handling all aspects of a client’s financial life as a single relationship. It’s a strategy that’s made their services deeper, more valuable, and more personal.

Solving for the “messy middle”

Grant Harris, CPA is a Tax Manager at Sanford, and he describes himself as being in the "great messy middle." He’s responsible for billable work, and also heavily involved in operations and strategic improvements. With experience at a national firm, he has brought new ideas to Sanford and helped modernize the way the firm operates.

One of the most important shifts has been a firm-wide embrace of technology, paired with a clear ethos: clarity is kindness.

« We use that phrase all the time. Whether it's a client or a team member, if we can make the process clearer, it's an act of kindness. And with Karbon, that's exactly what we're doing.  »

From institutional knowledge to shared systems

Sanford’s need for change became urgent in 2021, when a partner suddenly left the firm, taking years of undocumented processes with him.

"There was no real way to track tasks. People knew what needed to be done, but it wasn’t written down. We had to start from square one," Grant recalls.

Karbon gave the team a structure to define, document, and track their work. Instead of relying on memory or hallway conversations, the firm now runs on shared systems, visible timelines, and centralized communication.

Why clarity matters both internally and externally

Clarity isn’t just an internal benefit. It’s changed how Sanford delivers value to clients.

With Karbon’s time tracking and billing features, the firm now requires all time entries to be linked to a work item. That simple rule has created more transparency for clients and more confidence for the team.

"Clients used to ask, 'What am I paying for?' Now, we can show them. Every payroll run, every email, every deliverable is itemized. And we charge the same amount, we’re just clearer about it."

« Karbon helps us live out our core philosophy: clarity is kindness. Our clients know what they’re paying for. Our staff know what they’re responsible for. And we know how to keep moving forward. »

This approach has even changed how the firm handles engagement terms, pricing adjustments, and client questions. “If I was my own client, I’d tell myself: figure out what you’re doing, how long it takes, and charge what it’s worth,” Grant says.

Simplicity fuels growth

Sanford’s transition to Karbon, in part, was about making things simpler.

"The fewer logins, the better," Grant laughs. "It shrinks the learning curve for interns. It makes it easier to scale. We can onboard people and get them doing meaningful work fast."

The clarity also helps Grant and the leadership team make more informed decisions. By leveraging Karbon Practice Intelligence, they’re identifying which services are most profitable, which clients may need pricing updates, and where staff are spending their time.

“We need to be able to answer questions of who’s working on what, for how long, and how much we’re making off that work. And the Time and Realization dashboards in Karbon Practice Intelligence have given us the ability to drill down into that detail,” says Grant.

Balancing modern systems with human relationships

Sanford works with a wide variety of clients, including many who are less comfortable with technology. That’s influenced how they adopt new tools.

"Just because a digital solution is more efficient doesn’t mean it’s right for every client. Some of our clients need paper invoices, and that’s okay. We want to serve them where they are."

Karbon gives the firm flexibility to meet clients where they’re at—without sacrificing operational efficiency.
